Do You Know Who Interviews Well and Who Does Not?

Every recruitment agency owner knows which recruiters bill the most. Revenue per head is tracked weekly, sometimes daily. But ask the same owner how they measure interview quality across their team and the answer is almost always the same. They do not.

Interview quality in most agencies is invisible. There is no data on how long each recruiter talks versus listens. No visibility into whether the right questions are being asked. No way to compare how two different recruiters evaluate the same type of candidate for the same type of role. The agency tracks placements, revenue, and time to fill. It does not track the thing that determines all three.

This is not a training problem. Most agencies invest in recruiter development. The problem is that there is no measurement layer between the training and the outcome. A recruiter attends a workshop on consultative interviewing. Did it change how they actually interview? Nobody knows. Because nobody is measuring.

What Interview Quality Actually Means for a Recruitment Agency

Interview quality is not about whether the recruiter asks good questions. It is about whether the interview produces data that leads to a successful placement. A high quality interview generates three things.

Accurate candidate assessment. The recruiter correctly identifies the candidate’s strengths, gaps, motivations, and fit for the specific role. This means the candidate who gets presented to the client is genuinely suitable, not just available. Agencies with high interview quality have lower falloff rates after client interviews and fewer failed placements.

Complete structured data. Every data point the client or hiring manager needs to make a decision is captured during the conversation. Salary expectations. Notice period. Availability. Motivations. Concerns. Key competencies assessed against the role requirements. When the interview produces a structured candidate report, the client can act immediately without calling the recruiter back for clarification.

Consistent output across the team. Two recruiters interviewing similar candidates for similar roles should produce similar quality outputs. If one recruiter delivers detailed, structured reports and another delivers two paragraph email summaries, the agency’s service quality depends on which recruiter the client happens to get. That inconsistency is invisible until a client complains or a placement fails.

How Agencies Currently Try to Measure Interview Quality

Most agencies use one or more of these approaches. None of them scale.

Call shadowing. A manager sits in on a recruiter’s interview and provides feedback afterwards. This is the most common approach and it has real value for individual coaching. The problem is time. A manager who shadows one interview per recruiter per week across a team of 15 spends 15 hours just listening. That does not include the feedback sessions afterwards. At scale, call shadowing becomes a full time job that no agency can afford to sustain.

Placement outcomes as a proxy. If the recruiter makes placements, their interview quality must be fine. This is the most common assumption and the most dangerous one. Placement outcomes are lagging indicators with dozens of variables between the interview and the outcome. A recruiter with poor interview quality can still make placements through volume, luck, or strong sourcing. By the time the data shows a pattern, months of suboptimal interviews have already happened.

Client feedback. When a client says “the candidates you sent were not strong enough,” the agency knows something went wrong. But client feedback does not tell you what went wrong. Was it the sourcing? The screening criteria? The interview itself? The candidate presentation? Without data from the actual interview, the agency guesses where the breakdown occurred.

Self reporting. The recruiter fills out a scorecard or evaluation form after each interview. This captures the recruiter’s interpretation of the conversation, not what actually happened. Research consistently shows that self reported evaluations are biased toward positive outcomes. The recruiter who dominated the conversation and missed key signals from the candidate will rate the interview as “went well” because it felt comfortable to them.

The Metrics That Actually Measure Interview Quality

When interview conversations are captured and structured automatically, a set of metrics becomes available that was previously impossible to track.

Talk ratio. What percentage of the conversation did the recruiter talk versus the candidate? The ideal range for a screening interview is roughly 20 to 30% recruiter, 70 to 80% candidate. A recruiter who talks 60% of the time is presenting the role rather than evaluating the candidate. They leave the interview feeling good because they “sold” the opportunity. But they learned almost nothing about the candidate. When talk ratio data is visible at the team level, patterns emerge immediately. Some recruiters consistently over talk. Others under talk and miss opportunities to probe deeper. Both patterns are coachable once they are visible.

Topic coverage. Did the interview cover the key areas required for the role? Salary expectations. Notice period. Motivations for moving. Key competencies mapped to the job description. Technical requirements. Cultural fit indicators. When every interview is mapped against the topics that should have been covered, gaps become obvious. A recruiter who consistently forgets to discuss notice period costs the agency time on every placement. A recruiter who never explores candidate motivations produces weaker candidate presentations because the “why” behind the candidate’s interest is missing.

Question depth. Did the recruiter ask follow up questions or accept surface level answers? This is harder to measure manually but becomes visible when conversation data is analysed. A recruiter who asks “tell me about your experience with stakeholder management” and accepts a one sentence answer has different interview quality than a recruiter who follows up with “can you walk me through a specific situation where that was challenging.” The depth of questioning directly correlates with the quality of the candidate assessment.

Scoring consistency. When two recruiters interview similar candidates for similar roles, do their evaluations align? If one recruiter rates a candidate as a strong fit and another rates a comparable candidate as marginal, and both assessments are based on similar evidence, the inconsistency suggests a calibration problem. Without structured data from both interviews, this inconsistency is invisible. With it, the manager can compare the actual conversation data and identify where the evaluations diverge.

Candidate experience signals. How long did the candidate have to wait before speaking? Was the interview structured or did it feel like an unplanned conversation? Did the recruiter explain next steps clearly? These signals correlate with candidate drop off rates. Agencies that track them can identify which recruiters consistently lose candidates after the interview stage and investigate why.

What Changes When Interview Quality Becomes Measurable

The shift from unmeasured to measured interview quality changes three things in the agency.

Coaching becomes targeted. Instead of generic training workshops, managers can coach specific behaviours for specific recruiters based on actual data. “Your talk ratio on screening calls averages 55%. Here is what the top performers on the team look like at 25%. Let us listen to one of your calls together and find moments where you could have let the candidate continue.” That is a fundamentally different coaching conversation than “try to listen more.” It is specific, evidence based, and actionable. And it takes 15 minutes, not an hour of call shadowing.

Quality becomes a team metric, not just an individual one. When interview quality data is aggregated across the team, the agency owner can see trends. Are screening call talk ratios improving month over month? Is topic coverage more consistent across the team? Are client rejection rates declining as interview quality improves? These are leading indicators that predict placement outcomes months before the revenue data shows it. Interview intelligence turns interview quality from an anecdote into a dashboard.

New recruiter onboarding accelerates. A new recruiter joining the team can review structured interview data from top performers. They can see what a high quality screening call looks like. They can compare their own early interviews against the team benchmark. Instead of six months of trial and error before they reach full productivity, the data shortens the ramp up period because the new recruiter can learn from evidence rather than intuition.

The Revenue Connection Between Interview Quality and Placement Success

Interview quality is not a soft metric. It connects directly to the numbers that agency owners care about.

Higher interview quality reduces client interview falloff. When the recruiter’s assessment is accurate and the candidate report is complete, the candidate who reaches the client interview is genuinely suitable. The client sees better candidates. Fewer client interviews result in rejection. The ratio of candidates presented to candidates placed improves.

Higher interview quality reduces failed placements. A failed placement costs the agency the placement fee (clawback or free replacement) plus the time invested in the search plus the damage to the client relationship. Agencies that produce structured interview data that maps the candidate’s responses against the CV and job description catch mismatches before the candidate reaches the client. The gap between what the candidate claims and what the evidence supports becomes visible at the interview stage rather than three months into the placement.

Higher interview quality drives client retention. Clients stay with agencies that consistently deliver strong candidates with complete, professional documentation. When every candidate presentation is backed by a structured report that shows exactly how the candidate was evaluated against the role requirements, the client’s confidence in the agency grows. They stop second guessing the shortlist. They start sending more roles. The lifetime value of the client relationship increases because the quality of the agency’s core deliverable, the candidate assessment, is measurably and visibly high.

The agencies that will win in the next two years are not the ones with the biggest recruiter teams. They are the ones that know exactly how good their team’s interviews are and can prove it to their clients with data.

See what interview quality data looks like across a recruitment team.
